A practical AI roadmap for SMBs — start small, ship fast
You don't need a million-dollar budget to use AI well. A clear roadmap, two quick wins, and a six-week plan most SMBs can actually execute.
Most SMB founders we talk to are stuck in the same place with AI: they know it's important, they've experimented with ChatGPT, and they have no idea what to actually ship. The vendors don't help — every pitch deck talks about "enterprise transformation" with a six-figure scope and a six-month timeline.
Here's the roadmap we actually use with our clients. No jargon, no transformation. Just six weeks.
Weeks 1–2: Audit and pick the two wins
Start with where AI moves the needle for your business — not the generic list. We typically map every team function (sales, support, ops, content, finance) against two questions:
- Where do we spend the most repeatable hours?
- Where do we lose the most deals or customers because we can't respond fast enough?
The intersection is where AI pays for itself in 30 days. Pick two to ship first. Park the rest.
Weeks 3–4: Ship the first automation
Almost every SMB we work with starts with one of these:
- WhatsApp lead-qualification bot — instant first response, intent classification, calendar booking. Replaces the 4-hour gap between enquiry and follow-up.
- AI inbox triage — auto-classify, draft replies in your tone, route by urgency. Cuts shared-inbox time by 60–80%.
- Content factory — turn one piece of long-form (a podcast, a webinar, a sales deck) into 20 platform-native posts with consistent brand voice.
Pick one. Ship it real, into production, used by the team. Not a pilot — a real workflow. We do this end-to-end in two weeks.
Weeks 5–6: Ship the second + start measuring
By now the team trusts the first one. Add the second. Set up dashboards for the metrics that matter:
- Time saved per week (hours)
- Deals attributable to faster response (units)
- Customer satisfaction delta (CSAT / NPS)
These numbers become the case for the next six weeks of investment. Without them, AI projects die in the next budget cycle.
What about the big bets?
Some bets are worth building — a custom RAG over your product docs, an internal agent that automates a quarterly close, a model fine-tuned on your customer transcripts. Those go into a Q2/Q3 backlog with proper resourcing and a stage gate.
The mistake is starting there. The shipped quick wins earn the right to invest in the big bets.
What it costs
For most of our SMB clients, the six-week sprint lands between ₹2.5 lakh and ₹8 lakh all-in — build, integration, training, and the first month of optimization. The two automations typically pay that back within 90 days.
That's it. No transformation. Just the smallest plan that actually ships.
